{"id":50859,"date":"2019-10-08T18:48:00","date_gmt":"2022-10-18T18:48:32","guid":{"rendered":"https:\/\/www.salesforce.com\/?p=50859"},"modified":"2022-11-01T22:33:02","modified_gmt":"2022-11-02T05:33:02","slug":"how-i-lead-ingrid-webber-cxc","status":"publish","type":"post","link":"https:\/\/www.salesforce.com\/au\/blog\/how-i-lead-ingrid-webber-cxc\/","title":{"rendered":"How I lead: Ingrid Webber, CXC"},"content":{"rendered":"\n<p><i>Embracing change is part of the ethos of <a href=\"https:\/\/www.cxcglobal.com\/en-au\" target=\"_blank\" rel=\"noopener\">CXC, a global HR outsourcing company specialising in end-to-end management of contingent workforces.<\/a> With change not only a constant for workforce management today, but essential to business survival, navigating it is woven into CXC\u2019s organisational DNA.&nbsp;<\/i><\/p>\n\n\n\n<p><i>The biggest recent change for CXC has been a shift in positioning \u2013 while it was once purely a service provider, it is now driven by an unwavering focus on customers and their journeys.&nbsp;<\/i><\/p>\n\n\n\n<p><i>An integral part of making that shift in focus successful was a comprehensive technology transformation to provide the team with the tools it needed to collaborate, be closer to customers and proactively solve their challenges.<\/i><\/p>\n\n\n\n<p><i>Ingrid Webber, CXC ANZ CEO and Global COO at CXC shares how the organisation managed this change.<\/i><\/p>\n\n\n\n<p>Even in an industry as established as ours, clients all have different ways of working. So we needed to create a platform for collaboration that we could customise to accommodate our clients\u2019 unique needs and practices. And we wanted a platform that would enable us to manage the changing nature of global workforce management \u2013 we couldn\u2019t invest in one based on what could have been brittle assumptions about the future of our business.<\/p>\n\n\n\n<p>When systems are static and processes can\u2019t change, a business can become irrelevant very quickly, so we are always motivated to improve at every opportunity.&nbsp;<\/p>\n\n\n\n<p>But a comprehensive <a href=\"https:\/\/www.salesforce.com\/au\/blog\/2019\/01\/opening-the-doors-to-success--8-paths-to-a-successful-digital-tr.html\" target=\"_blank\" rel=\"noopener\">change of technological platforms and systems<\/a> is not easy and requires a clear vision, supportive leadership and committed teams at every level, every step of the way.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-successful-implementation-requires-clear-goals\">Successful implementation requires clear goals<\/h2>\n\n\n\n<p>For us, achieving <a href=\"https:\/\/www.salesforce.com\/au\/blog\/2018\/09\/-infographic--how-small-businesses-can-harness-digital-tech-to-a.html\" target=\"_blank\" rel=\"noopener\">the huge task of system transformation<\/a> required both an epic vision and a comprehensive break down of smaller goals that would act as the building blocks to achieve that vision.<\/p>\n\n\n\n<figure class=\"wp-block-embed is-type-video is-provider-youtube wp-block-embed-youtube wp-embed-aspect-16-9 wp-has-aspect-ratio\"><div class=\"wp-block-embed__wrapper\">\n<iframe loading=\"lazy\" title=\"Salesforce Trailblazer - Ingrid Webber, CEO ANZ, COO Global, CXC\" width=\"500\" height=\"281\" src=\"https:\/\/www.youtube.com\/embed\/JvxeHp1OFdY?feature=oembed\" frameborder=\"0\" allow=\"accelerometer; autoplay; clipboard-write; encrypted-media; gyroscope; picture-in-picture; web-share\" referrerpolicy=\"strict-origin-when-cross-origin\" allowfullscreen><\/iframe>\n<\/div><\/figure>\n\n\n\n<p>And our leadership team is committed to goal-setting. A 10-year BHAG (Big Hairy Audacious Goal) is a great place to start because it inspires some really dynamic thinking. It has to be something people can attach themselves to, otherwise you end up with people saying \u201cSure, that sounds fantastic, but so what? How is it going to affect my day-to-day?\u201d.<\/p>\n\n\n\n<p>Then we break the 10-year path down into smaller goals: yearly, quarterly, monthly, weekly \u2013 we\u2019re after bite-size goals. And we invite people to participate in achieving them.&nbsp;<\/p>\n\n\n\n<p>We want someone to hear the plan, see how they can contribute to a small part and how that will ladder up to the achievement of the overarching vision, and say \u201cThat really interests me. I\u2019d love to go play on that team\u201d.<\/p>\n\n\n\n<p>From there, we stay on track by communicating \u2013 all the way from quarterly tracking meetings to daily huddles \u2013 because when it comes to realising a goal, communication is key. Communicate, communicate, communicate. And then communicate some more.&nbsp;<\/p>\n\n\n\n<p>And don\u2019t forget to celebrate the wins along the way.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-resources-at-the-ready-and-a-lesson-learned\">Resources at the ready and a lesson learned<\/h2>\n\n\n\n<p>A project of this magnitude required team leaders to commit their time and resources, and the time and resources of their teams. Subject matter experts were seconded and team readiness leads were recruited from around the organisation.&nbsp;<\/p>\n\n\n\n<p>The flipside of embracing constant change is that people can get fatigued by it if they are not properly supported and clear in their purpose. Constant change, poorly managed, can cause a lot of stress. So those shifts in people\u2019s roles and demands on resources had to be fully backed at the leadership level.&nbsp;<\/p>\n\n\n\n<p>One lesson we learned early on in the project was that assigning people to new roles based purely on their skill set doesn\u2019t always pay off. We nominated our first cohort of team readiness leads \u2013 the champions of the tech transformation journey \u2013 because we believed they had the right expertise.&nbsp;<\/p>\n\n\n\n<p>But they didn\u2019t necessarily have the buy-in needed to perform the role effectively. And without belief in the program, from their point of view it just looked like a whole lot more work.<\/p>\n\n\n\n<div class=\"wp-block-salesforce-blog-newsletter-signup prevent-bottombar-overlap layout layout-trailblazer-story\" >\n\n\t\t\t\t<h2 class=\"wp-block-salesforce-blog-newsletter-signup__title\">\n\t\t\tGet articles selected just for you, in your inbox\t\t<\/h2>\n\t\t\t\t\t<a href=\"https:\/\/www.salesforce.com\/au\/form\/other\/blog-newsletter\/?d=7013y000000ZfAjAAK&#038;nc=7013y000000ZfAoAAK\" class=\"wp-block-salesforce-blog-newsletter-signup__cta btn btn-lg btn-primary\" target=\"_blank\">\n\t\t\tSign up now\t\t<\/a>\n\t<\/div>\n\n\n\n<p>The second time around, we nominated leads who said, \u201cI\u2019m excited to be involved in this change, I\u2019m up for the job\u201d. From there, they could fill any knowledge of skills gaps \u2013 identifying belief in the change and a motivation to succeed then providing the tools to do so is a far more effective way to create champions.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-preparing-for-failure-and-making-it-count\">Preparing for failure and making it count<\/h2>\n\n\n\n<p>For me, the real test of any organisation is <a href=\"https:\/\/www.salesforce.com\/au\/blog\/2016\/02\/why-failure-is-a-path-to-sales-growth.html\" target=\"_blank\" rel=\"noopener\">how it responds when things go wrong<\/a>, and it\u2019s inevitable they will go wrong at some stage. To respond well, we planned for failure. Not because we wanted it, but because if it happened, we wanted to deal with it efficiently, learn from it and move on.<\/p>\n\n\n\n<p>Leadership was very clear from the outset of the project that failures were okay because we had the training, structure and workflow processes in place to deal with them. Missteps present an opportunity to make things better and to test the organisation\u2019s ability to respond with speed and agility to problems as they arise.<\/p>\n\n\n\n<p>How do you prepare for failure? You have the training, structure and workflow processes in place to respond with speed and agility. You create a contingency plan for each stage of a project and an escalation matrix. You know who is empowered to make decisions, and you know how quickly you can deal with problems. You also make it clear from the outset of the project that because of all of this, failures are okay \u2013 which means that measured risks are okay too.<\/p>\n\n\n\n<p>We took care to minimise risk as well \u2013 particularly by phasing the implementation. Rather than go live with a big bang, we broke it down into bite size chunks so there was plenty of time and space to do the user acceptance testing and allow people to get comfortable with the system.<\/p>\n\n\n\n<p>This put us in a secure position to make our new systems available to our clients with outstanding user experience \u2013 the provision of which was the ultimate goal of this transformation.<\/p>\n\n\n\n<div class=\"layout-one wp-block-salesforce-blog-offer\">\n\t<div class=\"wp-block-offer__wrapper\">\n\n\t\t<div class=\"wp-block-offer__content\">\n\t\t\t<h2 class=\"wp-block-offer__title\">Set your #smallbiz up for growth.
