Revenue hiding in plain sight

SaaStr runs the world’s largest community for SaaS founders, offering a media and events platform where the biggest names in B2B software + AI come to learn, connect, and do business. Three full-time employees run it all.

Leads flow in year-round from founders and operators requesting information about sponsorships, tickets, and partnerships. Nearly 1,000 warm prospects sat inside SaaStr’s Salesforce instance — people who had explicitly raised their hand and never heard back. Sales reps were focused on closing six-figure sponsorship deals, and activity logs confirmed the lower-value segment wasn’t getting worked. 

The leads were real. The intent was there. The follow-up wasn’t.

Although SaaStr already had AI-powered outreach tools in place, none were focused on delivering results to this segment. What they needed wasn’t more capacity, but outreach that actually worked.

Warm leads, hot pipeline

Instead of letting a thousand warm leads sit untouched, SaaStr deployed agentic outreach powered by Agentforce Sales. Their sales agent, named Hexi, sends personalized outreach, queues follow-ups by time zone, and hands high-value leads off to sales reps when prospects are re-engaged. 

Equipped with nine years of CRM history, every email Hexi sends demonstrates SaaStr knows exactly who the prospect is, what they were interested in, and where the relationship left off. For example, when a company SaaStr had previously sold sponsorships to went through a complete marketing team turnover, Hexi identified the right contact, reengaged them, and helped nurture the lead back to a human handoff, which ultimately resulted in a $250,000 closed deal.

From idea to launch in three weeks

SaaStr built Hexi in Agentforce Builder inside Agentforce Sales. This required no integration work, which made it possible to go from concept to live in three weeks. The initial build was intentionally lean — SaaStr seeded the agent with 1,250 leads via manual CSV upload to prove the concept before scaling it. 

Even in that initial build, Hexi drew from multiple data layers to write personalized outreach for each lead:

  • Core CRM records provide company details, past interactions, and event attendance history
  • Engagement data offers email activity and scoring so Hexi knows how engaged the lead has been up until now
  • Website behavior that flows into Salesforce tells Hexi what each lead is interested in right now

In May 2026, SaaStr replaced the last manual step — the CSV upload that seeded Hexi with leads — with Data 360. Now every event signup flows straight to agentic outreach, no human in between.

SaaStr built guardrails directly into Hexi’s prompt instructions — the agent can’t book meetings, offer discounts below a set floor, or promise speaking slots. When a conversation heads in that direction, routing works on two tracks: prompt instructions guide the agent’s judgment, while Flows handle deterministic outcomes so escalations don’t depend on the agent deciding what to do. 

Either way, Hexi sends a Slack notification to SaaStr’s Chief AI Officer with the full lead context already attached — who the prospect is, what they’ve engaged with, and why the agent flagged it — so the CAIO can review and respond without ever leaving Slack. SaaStr treats Hexi as a system to tune rather than a tool to set and forget, iterating on those instructions continuously.

Results from day one

Hexi’s emails started making an impact immediately after launch — sending more than 3,000 emails to over 1,000 contacts that had gone untouched for months. Agentforce’s personalized approach produces a 72% open rate and more than 10% response rate — the highest across all of SaaStr’s other AI tools. That's what nine years of memory buys — outreach that reads like a colleague following up, not a stranger introducing himself.

Deals started closing from contacts that had received no follow-up for six months — including an additional $2.7 million in closed revenue and $3.5 million in pipeline.
